Mediehus vs nischade sajter

Jag läste nyligen en intressant artikel som jag skulle vilja belysa lite kring uppköp av populära sajter, ”Flopp för internetaffärer” där man konstaterar att mediehusen inte klarar av att förvalta koncepten vidare på ett fruktfyllt sätt. Man småler lite eftersom jag förstår precis varför det faktiskt blir så, jag har själv erfarenhet av detta från försäljningen av Familjeliv och Bröllopstorget.

Min vision hur saker ska utvecklas har alltid varit att tillvarata kärnbehoven av sajtens målgrupp och det är utan tvivel ett vinnande koncept, vilket bevisas av alla populära sajter som växer som svampar av enskilda grundare till nästintill oändligt antal besökare. När mediehusen ska kopiera eller starta liknande floppar det ganska snabbt och det är inte heller så konstigt när man försöker applicera sina traditionella affärsmodeller på sajter man köper upp – det är givet att man seglar iväg från sina besökare åt fel håll. I ett förvaltningsstadie har jag en segmenteringsstrategi som helt enkelt går ut på att man nischar sig ännu mer genom att separera tjänsten när något växer sig större som är raka motsatsen till mediehusens strategi att samla allt under samma tak. Segmenteringsstrategin uppfattar jag idag som självklar och har en sund naturlig utveckling som tillvaratar varje besökares behov ännu mer. Jag har dragit mina segmenteringsidéer inför alla som går att påverka men alla verkar vara lika oförstående och trillar tillbaka till det traditionella mediehusets tänk när planerna ska fastställas.

Att byta riktning helt är och kommer förbli svårt, man vågar inte vara för nytänkande i detta land eller så är det nog så att man inte kan svälja sin yrkesstolthet eller erfarenhet till förmån för den nya medietänket som tar allt större fokus och opinion på nätet.

Så tjänar man mycket pengar på sin webbplats

Att tjäna pengar på sin webbplats är oftast en förutsättning för att man ska kunna driva den med hög kvalité när man inte har några andra bidrag. Här ska jag föklara lite grunläggande knep för att få snurr på omsättningen och förhoppningsvis få en bra vinst för att utveckla idén ännu längre.

Det finns lite grundläggande spelregler för seriösa sajtägare och det är följande (jag går i detalj genom punkterna längre ned):

Se till att ha många besökare i en nisch
Se till att ha ett bra CRM-system
Fakturera senast dagen efter beställningen
Kunden (företagen) har alltid rätt, kunden ska känna sig kung
Paketera värdefulla och enkla annonspaket
Automatisera allt som bara går
Balansera marknadsbehov mot användarvänlighet/socialt nätverkande

1) Se till att ha många besökare i en nisch
Den absolut viktigaste punkten är att ha relevant trafik på sin sajt i sin nisch. Undvik därför trafik som inte är direkt releterat för sin sida, det kan se bra ut i statistiken men det är inget bra långsiktigt med orelevant trafik. Man blir beroende av att ständigt köpa trafik och tro mig, du kan få relevant trafik helt gratis och dessutom långsiktigt om du gör sidan bättre och med något unikt. Om man har en golfsida för de som är intresserade av sporten golf så är det verkligen väldigt viktigt att man attraherar golfare och inte andra typer av besökare. Genom att göra innehållet unik eller väldigt relevant så är det betydligt mer intressant för en golfare att vara på din sida jämfört med konkurrenten och så skapar man även ett klister som gör återbesöken mer frekventa. Är innehållet väldigt unikt och fullträff i behoven så får man automatiskt viral spridning (word of mouth) och då kan man komma upp i 10 000-tals nya besökare i veckan. Det är bara vara steget före sina konkurrenter hela tiden så har man en bra utgångssituation.

Men med många besökare kommer automatiskt inte mycket pengar, det gäller att sedan kommersialisera det på ett effektigt och elegant sätt som är de andra punkterna. Det tål att upprepas, det viktigaste är klistret (unikt och relevant innehåll) på sidan för att få många besökare, annars är man beroende av att hela tiden köpa trafik och då är det svårare att skapa bra vinstmarginal som detta inlägg främst handlar om.

2) Se till att ha ett bra CRM-system
Som egenföratagare i början gör man gärna allt själv, man gör allt snabbt och lite haffsigt för att sälja sina tjänster. Men, det blir snabbt oordning när det blir många kunder att hålla reda på och sin proffessionella tjänst blir ganska snabbt en stor brist som sedan kunderna förr eller senare upptäcker. Ett bra kundstödssystem är väldigt bra att bearbeta kunder i, och som har gedigna register och statistikfunktioner för att plocka ut detaljer för beslut och delegering.

Det är också en förutsättning om man jobbar med flera säljare, det kommer behövas samordnas och någon uppdelning av ansvarsområden måste implementeras. Med ett kompetent kundstödssystem så är det ganska enkelt. Jag har själv varit i situationen där jag har programmerat det mesta själv och fixat allt, alltifrån vara säljare till att ta hand om administration och marknadsföring utan ett kundsstödssystem. Jag förstår inte hur jag klarade det innan, men med en hel del erfarenhet i ryggen kan jag nu lugnt säga att det är en bra investering att ha för att snabbt få saker att rulla och ha ordning.

3) Fakturera senast dagen efter beställningen
Se till att få ut fakturorna så fort som möjligt, det är livsviktigt för att inte likviditeten ska bli lidande. Dessutom sjunker betalviljan hos kunden drastiskt för varje dag som går så när man står där några månader senare och ska försöka driva in fakturan så är det inte lika kul längre när man har hundratals sådana, bara pga att man inte hann med att fixa detta direkt. Jag har varit där, flera gånger och det är lika illa varje gång, det slutar med att man får avskriva en hel del intäkter som man faktiskt kunde fått in samt att man fått lägga ner en massa extra tid.

Om man har många småföretagare i landet som kunder så är detta extra viktigt. Större bolag har oftast ekonomiavdelningar som får fakturor godkända för betalning av chefer så där är det oftast mindre problem med att få betalt när man släpar efter med faktureringen.

4) Kunden (företagen) har alltid rätt, kunden ska känna sig kung
Om en tvist uppstår och tro mig det gör det hela tiden, se till att ha rutiner så att kunderna alltid blir nöjda. Det kan röra sig om leveranstider på annonser, eller förväntat resultat men också annat som kunden uppfattade felaktigt, men det spelar ingen roll för det är säljarens uppgift att se till att kunden uppfattar det korrekt. Så alla dessa problem måste man lösa och var beredd med kompenseringspaket och andra lösningar för att kunden ska bli nöjd.

Men undvik alltid att betala tillbaka pengar, bjud på 5x mer istället i efterhand på saker som inte kostar bolaget fysiska pengar. Man ska alltså alltid ha utrymmene eller annonsplatser tillgängliga för sådana här arrangemang och prioritera dessa kunder så att det leveraras fort. Det är faktiskt oerhört lätt att vända en negativ kund till positiv om man inte brusar upp och lägger ner stridsyxan för evigt. Självklart finns det tillfällen det det ställs orimliga krav och då får det bli exekutiva beslut, men för ”mainstream” kunder så ska principen alltid vara att kunden har alltid rätt och ska kompenseras.

5) Paketera värdefulla och enkla annonspaket
Man vinner väldigt mycket i marknadsföringen om man har enkla annonspaket som kunderna lätt kan ta till sig. Om man krånglar till det med sofistikerade sätt att få ut bättre resultat så slår det oftast negativt tillbaka, kunderna vill ha enkla siffror som går att ta på och framför allt går att jämföra med.

Det är väldigt viktigt att sätta rätt pris på annonspaketet, måttot ska alltid vara att kunden ska få ut mycket mer i intäkter till sig än vad annonspaketet kostar kunden. Smärtgränsen är när över 20% av kunderna inte får väntat resultat, då bör man nog överväga att sänka priserna för att man inte ska skapa dåligt rykte och få kunderna tillbaka.

När man varit igång ett tag kan också 80/20 regeln tillämpas där 20% av annonspaketen står för den huvudsakliga omsättningen ska sparas och de övriga annonspaketen (80%) bör omvärderas, paketeras om.

6) Automatisera allt som bara går
Om man ska få en snabb utväxling som är kraftigare än ”manwork” så måste allt automatiseras där det kan. Kunderna ska få sina annonspaket levererade automatiskt, fakturor ska gå iväg automatiskt, kundsupporten ska vara tillgänglig på webben (t.ex. en simpel FAQ räcker långt), kunden ska få statistik och uppföljning automatiskt. Erbjudanden om annonspaket ska automatiseras så att när man klickar på en länk aktiveras det automatiskt och faktura går iväg osv.

Man hamnar lätt i en svår situation med tillväxtproblem om man inte klarar av trycket att leverera så det är viktigt att tänka på när man strukturerar upp verksamheten. Jag har själv varit i denna situation flera gånger och det här är ett av de svårasta sakerna att förbereda sig på, man måste vara lite dynamisk och anpassa sig hela tiden genom att ha full koll på flödet och fixa flaskhalsarna.

7) Balansera marknadsbehov mot användarvänlighet/socialt nätverkande
När man kommersialiserar sin sajt så säljer man också en liten bit av sin själ och det gäller att inte kapitalisera för mycket än vad som är acceptabelt från användarna. Besökare är väldigt förstående för konceptet att tjänsten/sajten finns tillgänglig gratis för att man tjänar pengar på annonser, men det finns gränser för hur mycket man kan störa som man måste respektera.

I dagens samhälle är den populäraste sajten alltid den som inte har någon reklam alls, men det betyder inte att man måste avhålla sig från kommersialisering av sin sajt – man kan kapitalisera på besökarna respektfullt och jobba fram annonspaket som också existerar på besökarnas villkor. Naturligtvis ska man också se till att jobba fram en annonspolicy som behandlar etik och moral, det är sådant man får utveckla tillsammans med besökarna och prova sig fram vad som fungerar bra och inte.

Idag finns så mycket teknik och lösningar för att tjäna mycket pengar på sin webbplats. Jag hoppas ovan råd och idéer ger dig inslag till att tjäna lite mer på sin sajt. Det finns massvis av tjänster och företag som levererar lösningar till i princip varje punkt här ovan, mitt råd är dock att vara sparsam i investeringarna kring ovan punkter, försök att inte hamna i leasing eller månadsavtal med tanke på att vi vill skapa ett bra resultat av sajten. Det finns massvis av opensource-lösningar till nästan allt och lite tid och engagemang kan man utan problem fixa lösningarna själv.

Jag och min fru gjorde en snabb analys när vi åt lunch tillsammans i fredags om sajterna eniro.se och hitta.se och vem som kommer gå vinnare ur situationen. Diskussionen uppkom pga Eniros utsago att satsa stenhårt (drygt 200 miljoner om året) på internet.
